We’re told to find great mentors. Career blogs, leadership books, LinkedIn gurus, they all push the same narrative: find someone inspiring and model them.

But what if I told you the worst mentors I ever had taught me more than the best ones?

Here’s the uncomfortable truth: a bad mentor can be your fast track to wisdom, if you know how to learn from them.

My First Bad Mentor

Fresh out of college, I was excited to have my first mentor. He was experienced, respected, and seemed like the perfect guide.

That illusion shattered quickly.

In one team meeting, he told us:
“If you can’t work together, I’ll fire you all.”

That wasn’t coaching. That was fear-based leadership.

But here’s the twist: years later, I realised I had learned more from his bad example than from any supportive manager. He showed me exactly what not to do.

The Hidden Benefits of Bad Mentors

  1. Clarity on What You Don’t Want to Be

    • A disorganised, always-late mentor? You learn punctuality and follow-through.

    • A hypercritical mentor? You learn the power of constructive feedback.

  2. Resilience & Independence

    • Bad mentors won’t hold your hand. You’re forced to figure things out yourself, and that self-reliance will fuel your career.

  3. Networking Anyway

    • Some bad mentors still have valuable connections. Keep the relationship professional; you don’t need to love them to leverage their network.

The Cult of Good Mentors is Overrated

Simon Sinek (Leaders Eat Last) and Robert Sutton (The No Asshole Rule) argue for empathetic, supportive leadership. Admirable, yes.

But here’s the flip side: always chasing “perfect” mentors can make you passive. You wait for guidance instead of sharpening your instincts. Bad mentors force you to build your own compass.

The truth? If you only ever had “good” mentors, you might never develop edge, resilience, or independence.

How to Turn a Bad Mentor Into Your Career Advantage (Framework)

  1. Recognise → Spot the red flags early (ego-driven, disinterested, unethical).

  2. Reflect → Ask: “What is this teaching me about what not to do?”

  3. Reframe → See the bad mentor as a free masterclass in mistakes.

  4. Reinvent → Translate those lessons into your own leadership style.

This four-step loop transforms bad mentorship into career capital.

The Dangers: When Bad Mentors Cross the Line

Not all bad mentors are harmless. Watch out for those who:

  • Push their own agenda instead of supporting yours.

  • Give incorrect or misleading advice.

  • Undermine your confidence or dismiss your ideas.

  • Model unethical behaviour.

Those aren’t learning opportunities—they’re career hazards. Know when to walk away.

Case Studies You’ll Only Find in Cooking Agile Premium

In this free article, I shared my first experience with a toxic mentor. But inside Cooking Agile Premium, I go deeper:

  • A senior executive who sabotaged junior PMs, and how I used his “advice” to accelerate my own promotion.

  • A so-called “Agile coach” who was really a gatekeeper, and how I flipped the dynamic.

  • A mentor who pushed his own political agenda, and what it taught me about resilience in corporate systems.

These aren’t just stories—they’re playbooks you can apply in your own career.

Beyond Mentors: Bad Leaders, Bad Systems, Bad Data

Here’s the bigger lesson: mentorship isn’t the only place you’ll encounter “bad.”

  • Bad leaders teach you power dynamics.

  • Bad systems show you where resilience is forged.

  • Bad data forces you to ask better questions.

The trick is the same: learn from failure and turn it into leverage.
